Kronfeld Industries manufactures heavy industrial equipment — conveyors, automated assembly lines, and materials handling systems — sold through a network of 400+ dealers across North America, Europe, and Southeast Asia. Annual revenue exceeds $2.4 billion. Their technology stack had been assembled through two decades of acquisitions and looked like it.

SAP S/4HANA managed ERP. A legacy PLM system held product configurations. A separate warehouse management system tracked inventory across 12 facilities. The dealer portal ran on a platform from 2011. Salesforce Sales Cloud had been implemented three years prior but was disconnected from everything — sales reps were manually pulling inventory data from SAP, copy-pasting into quotes, and emailing dealers who had no self-service visibility whatsoever.

What We Walked Into

19 systems that had never spoken to each other. In a $2.4B business.

Every integration problem here had been patched with a manual process. Every manual process had become someone's full-time job.

Sales reps quoting from stale inventory data
Inventory data from SAP was exported to a shared drive every 48 hours. Sales reps built quotes from that file. By the time a quote reached a dealer, the stock position had often changed. Quotes were being issued for equipment that wasn't available — then manually corrected after the deal was nearly done.

Dealer portal had no live system connectivity
400+ dealers accessed a portal built in 2011 that showed static product catalogues and submitted orders via a form that generated an email. Order confirmation took 3–5 business days. Dealers were routinely calling the internal sales team for status updates that should have been self-service.

Product configuration lived only in PLM — invisible to sales
The PLM system held every product variant, configuration rule, and compatibility specification. None of it was accessible from Salesforce. Sales reps called the engineering team to validate configurations before quoting. Engineers estimated 30% of their week was answering configuration queries that should have been automated.

Order fulfilment required manual handoffs across 5 teams
When a deal closed in Salesforce, the order data was manually re-entered into SAP by the order management team. Then re-entered again into the warehouse system. Three separate data entry points, each a potential source of error. Order processing errors cost an estimated $1.2M annually in rework and delays.

No real-time visibility on order status for anyone
Once an order entered SAP, it disappeared from Salesforce. Sales couldn't see production status. Dealers couldn't see shipment progress. Customer services fielded 200+ inbound status queries per day — each answered by manually logging into SAP, looking up the order, and relaying the information by email.

Acquisitions had added incompatible legacy systems
Three acquisitions in six years had added two additional ERP instances, a separate CRM, and a different WMS. Point-to-point integrations had been built between some of them — fragile, undocumented, and maintained by one engineer who had since left the business.

API-Led Architecture Design
Designed the full three-layer MuleSoft architecture — System APIs for each source system, Process APIs for business logic, and Experience APIs for each consuming application. 47 APIs documented in Anypoint Exchange before a line of integration code was written.

SAP S/4HANA Integration
Built the SAP System API layer using MuleSoft's SAP Connector — exposing inventory, pricing, order management, and finance data in real-time to Salesforce and the dealer portal without touching SAP's core configuration or requiring a middleware platform from SAP.

Dealer Portal Transformation
Replaced the 2011 dealer portal with a live-connected experience — real-time inventory availability, self-service order submission that auto-creates in SAP, and shipment tracking pulled directly from 3PL APIs. 400+ dealers onboarded in the final 3 weeks of the project.

Governance + Monitoring
Built full API governance — rate limiting, authentication policies, SLA tiers per consumer, and a real-time monitoring dashboard in Anypoint. Documented every API in Anypoint Exchange. The integration layer can now be maintained by Kronfeld's internal team without specialist support.
